Not sure if your account is ready for Demand Gen?
Key takeaways
Search captures existing demand; Demand Gen creates the demand Search later captures.
Add Demand Gen only when more Search volume means higher CPA.
Search steals Demand Gen's credit because viewers return through branded queries.
Judge Demand Gen on blended CPA and branded search, not last-click.
Raise branded Search budget when Demand Gen launches, or competitors collect demand.
Search captures demand that already exists. Demand Gen creates demand that doesn't exist yet. For almost every B2B SaaS and AI company, that means one order: run Search until it can't buy more conversions at your target CPA, then add Demand Gen to grow the pool of people who will search for you later.
Most "Demand Gen vs Search" debates we hear on audit calls start with the wrong question. Founders ask which one is cheaper. Search will almost always win that comparison on a last-click report, because Search gets credit for the demand Demand Gen creates.
The better question is which constraint you're hitting right now: not enough intent, or not enough people with intent.
In this blog, we’ve tackled which campaign strategy is better for B2B SaaS and which one to run first. Let’s get started.
Demand Gen vs Search at a glance
[table]
| Search | Demand Gen
Job | Capture people already looking | Reach people before they look
Where ads run | Google search results | YouTube, Shorts, Discover, Gmail
Targeting | Keywords and search terms | Audiences: lookalikes, custom segments, remarketing
What sells | Ad copy matched to the query | Video that shows the problem
Conversion to optimise to | Demo, trial, qualified signup | Usually a higher-volume event like a work-email signup
Learning cost | Low, readable in weeks | High, often a month or more
How to judge it | CPA and pipeline per campaign | Blended CPA, branded search lift, pipeline over time
Common failure | Bidding on keywords too broad to convert | Getting judged on last-click CPA in week three

What is the difference between Demand Gen and Search campaigns?
Search campaigns show text ads to people typing a query into Google, so the buyer has already told you what they want. Demand Gen campaigns show video and image ads on YouTube, Discover, and Gmail to audiences Google predicts will convert, so you are interrupting someone who wasn't looking.
That one difference changes everything downstream: the creative, the bid strategy, the budget you need, and how long you wait before deciding. Running Demand Gen with a Search playbook is the most expensive mistake we see.
If you want the Search fundamentals first, our guide to Google Search ads covers them.
When should a B2B SaaS company run Search first?
Run Search first if you haven't yet covered every keyword that converts at an acceptable CPA. That is nearly every company under $10M ARR. Search gives you three things Demand Gen can't give you early:
- Readable data fast. Every Search conversion carries a click ID, so you can match it to a HubSpot or Salesforce deal and see pipeline by campaign.
- Buyer language. The search terms report tells you which pain points people pay to solve. Those become your Demand Gen video hooks later.
- Cash efficiency. You pay for people already in market instead of funding a learning phase.
PAM AI is a clean example. We split Search into branded, competitor, and category campaigns, each with its own budget, and connected Google Ads to HubSpot through GCLID tracking. In one quarter, $92.6K in spend produced $1.27M in pipeline and $162K in closed-won revenue. Branded search alone drove 68% of active pipeline. The full breakdown is in the PAM AI case study.
Fyxer started the same way. We cut Performance Max, removed more than half of category keyword spend, and moved budget into branded and problem-aware Search. Fyxer grew to $30M ARR in 12 months, with Google Ads now driving 12% of company revenue (Fyxer case study). Demand Gen came later, and only for one reason.
When is it time to add Demand Gen?
Add Demand Gen when Search is saturated: the only way to buy more Search conversions is to raise your target CPA. That was Fyxer's position in 2025. Search already covered every keyword worth bidding on, and more volume meant paying more per customer.
Before you launch, check five things in the account:
- Search is maxed. Impression share on your core non-brand terms is high, and lost impression share is mostly rank, not budget. Raising bids only raises CPA.
- You can fund learning. Google recommends a daily budget of at least 20x your target CPA. A $100 signup target needs $2,000 a day.
- You have a high-volume conversion. Demos are too rare to train Demand Gen. A work email or qualified signup usually is not.
- You have video. At Fyxer, video took 69% of Demand Gen spend and drove 90% of conversions at £280 CPA. Image ads ran at £1,070.
- Your buyer isn't one narrow job title. If you sell to CISOs at Series B companies, LinkedIn targeting will beat Google's audience modelling.
If you fail two or more of these, fix Search or your measurement first. Our breakdown of why Demand Gen campaigns fail shows what happens when teams skip this step.
Why does Demand Gen CPA look so much worse than Search?
Demand Gen CPA looks worse because Search takes the credit. Someone watches your YouTube ad on Tuesday, searches your brand on Friday, and signs up the day after. That click has a GCLID, so your offline conversion upload credits branded Search. The Demand Gen view gets nothing.
Fyxer shows how large that gap gets. While Demand Gen was live, branded search impressions rose from a 62K monthly average to 169K (2.7x), and brand clicks went from 20.8K to 49.7K. A Google Search Lift study showed searches for "fyxer" up 171%. When Demand Gen was switched off, branded impressions fell to 51K, below the pre-launch baseline. Read the full Fyxer Demand Gen story for the month-by-month numbers.
The learning curve also distorts early comparisons. Fyxer's first GB month ran at £1,829 CPA. Roughly £165K went in before efficiency arrived. By January, CPA was £207 with 882 conversions in the month, an 89% drop from the first failed test. A founder comparing week-three Demand Gen CPA to mature Search CPA would have killed it.
What to compare instead:
- Blended account CPA before and after launch, not campaign vs campaign.
- Branded search impressions and impression share.
- Sign-up-to-SQL rate of Demand Gen cohorts in your CRM.
- Google's "Conversions (Platform Comparable)" column if you are comparing against Meta or LinkedIn.
How should you split budget between Search and Demand Gen?
Fund Search to its efficient ceiling first, then give Demand Gen whatever is left, provided it clears the learning minimum. If what's left can't reach 20x your target CPA per day, wait. A starved Demand Gen campaign doesn't give you weak results. It gives you no results you can read.
For reference, Demand Gen peaked at 31% of Fyxer's total account spend. It never replaced Search.
One budget line most teams forget: branded Search. When Demand Gen works, brand demand grows faster than your brand budget. Fyxer's brand impression share fell to between 41% and 62% during the flight because demand outgrew the cap. If you launch Demand Gen, raise your brand budget at the same time, or competitors bidding on your name will collect the demand you paid to create.
How to run Demand Gen and Search as one system
You launch Search first, but once both are live the buyer meets them in the opposite order. Demand Gen reaches people before they search, and Search captures them when they come back looking for you. The accounts that work connect the two in four ways.
- Search feeds Demand Gen. Seed lookalikes from Search converters who became paying customers, not from every signup.
- Demand Gen feeds Search. Add YouTube viewer lists to Search campaigns as observation audiences and watch their conversion rate.
- One conversion definition. Both campaigns should report against the same CRM stages through offline conversion import, or the comparison is meaningless.
- Shared exclusions. Exclude existing customers and zero-LTV signups everywhere.
